Why We Rebuild the Foundation Before Anything Else

A beautiful chart on an unreliable ledger is an expensive way to mislead yourself.

Every owner we sit across from has been sold a dashboard at some point. Some of them still have it, open in a tab nobody looks at, sitting on top of data nobody trusts. It's not a technology problem. It's a foundation problem. A beautiful chart drawn from an unreliable ledger is a very expensive way to lie to yourself.

In a multi-property hotel group, the foundation problem shows up as three totals for the same period. The PMS says one revenue figure. The POS says another. The accountant's Excel, which arrived three weeks late, says a third. None of them are exactly wrong. They're all measuring something slightly different, in slightly different ways, at slightly different cut-off times, and nobody has ever sat down and reconciled the logic. So the finance team spends the first eight days of every month manually stitching the picture together, and the picture they hand to the owner is already a compromise before it's read.

In a €10M industrial manufacturer, the same problem is inside the chart of accounts. Twenty years of ad-hoc lines. Sales categories that stopped meaning anything three restructures ago. Direct costs mixed with overheads because a bookkeeper made a call in 2016 and nobody has revisited it. Then someone builds a margin dashboard on top of that structure and the MD is looking at product profitability that doesn't reflect reality. He priced the last two contracts off it. He wonders why the cash is tight.

Foundation work is unglamorous. We restructure the chart of accounts so it reflects how the business actually makes money. We correct bad data rather than just visualising it, because visualising a wrong number in a nicer colour doesn't make it right. We fix the flows between systems so what happens on the floor reaches the numbers without someone re-keying it at midnight. Only when the base is honest do we build the layer on top that the owner runs the business from.

Nothing is built on top until the foundation is right. That's not a slogan. It's the difference between a reporting system that still tells you the truth in year two, and one that everyone quietly stops opening.
